How to Manage Inventory for a Small Business: A Simple Guide for Indian Shops
Why managing stock decides whether your shop makes money
Every item on your shelf is your cash sitting there in a different form. Too little stock and you lose sales because the customer walks to the next shop. Too much stock and your money is locked in goods that may expire, go out of fashion, or gather dust. Managing inventory is simply keeping the right amount of the right items, so you never run out of what sells and never overload on what does not.
Most small shops in India run on the owner's memory. That works until the shop grows, a second person starts selling, or you carry hundreds of items. Then things slip. You promise a customer a size you do not have, or you re-order 50 units of something that already has 40 in the back. This guide shows a simple system that keeps stock under control without turning you into an accountant.
Step by step: get your inventory under control
Start with what you have and build the habit. Here is the order:
- Step 1: List every item. Make a stock list with each product, its purchase cost, selling price and how many you have right now. This one-time count is the foundation.
- Step 2: Group your items. Sort by category so you can find and count them fast, for example by brand, size or type.
- Step 3: Update stock on every sale and purchase. When you sell, stock goes down. When new goods arrive, stock goes up. If billing updates stock for you, this happens on its own.
- Step 4: Set a reorder level for each item. Decide the number at which you must re-order, for example "re-order when only 10 packets are left".
- Step 5: Act on low-stock alerts. When an item hits its reorder level, order more before you run out, so a fast seller is never off the shelf.
- Step 6: Review slow and dead stock monthly. Spot items that have not moved in months and clear them with an offer, so your cash is not stuck.

A reorder level is the "time to buy more" line for each item. Set it using how fast the item sells and how long your supplier takes:
- You sell about 5 units a day of a product.
- Your supplier takes 4 days to deliver after you order.
- So you need at least 20 units to last until fresh stock arrives.
- Add a small buffer of 5 for busy days, and set the reorder level at 25 units.
Now, the moment that item drops to 25, you order more. You never hit zero on a product that sells, and you never sit on a mountain of it either.

- Buying too much because of a discount. A bulk deal is only good if you can sell it before it expires or goes stale.
- Ignoring slow movers. Dead stock is dead cash. Clear it with a small margin rather than holding forever.
- Not counting physically. Do a real stock count every month and match it to your records, so theft and errors show up early.
- Keeping stock and billing separate. When your bill does not reduce stock automatically, your numbers drift within days.
